Research on business models in ecosystems emphasizes the possibilities for value creation among multiple participants but often fade away the growing complexity of value capture. In the most promi- nent examples, the intricacy of value capture has led to strong focal firms at the heart of the ecosys- tems. Conversely, this article investigates the emergence of decentralized ecosystems without a focal firm controlling the structure. In our qualitative multi-case study, we focused on three blockchain- based data marketplace ecosystems. Based on the findings derived from those cases, we differentiate between an ecosystem-level and a firm-level business model to highlight the interplay of the shared goal of the ecosystem members and the personal justification for their participation. To this end, we highlight the need for formal alignment at the level of ecosystem and participating firms, and illustrate how this can be achieved in decentralized business ecosystems.
